capabilities. One of them is the reason the other eight are not paying you.

Score nine capabilities from 1 to 5 and this names your binding constraint: the single lowest one, the thing to fix before anything else gets attention. It is built on the Connect, Convert and Compound framework taught on day 1 of the seminar these lessons came out of.

You get one area back, not a report. Nine numbers go in, one name comes out, and the arithmetic is visible the whole way.

  • About four minutes. Every anchor is something you can go and check in under a minute.
  • Your constraint, your score out of 45 and your band are free. No email.
  • Each question shows whose scoring criteria it is before you answer it.

The Nine

Score what is true today, not what you are about to fix.

The anchors are observable states. If you cannot go and check one in under a minute, that is a broken anchor and not your fault. Score honestly and the lowest number will be uncomfortable, which is the point.

Seminar scoring criteriaIan's scoring criteria

7 of the 9 areas below are scored on criteria taught at the seminar this tool was built from. The other 2 are not. The recording of that session starts mid-lesson, so those two capabilities get named and nobody ever gets to how you score them. The question and both anchors on those two are Ian's.

  • IanBuilding the audienceConnect
  • IanLeading the audienceConnect

The badge on each card covers the question and the anchors only. It says nothing about the recommended move you get at the end. That one is handled separately, in its own block, because the answer there is different.

Builds the audience and the demand. Upstream of everything else.

Building the audience

Ian's scoring criteria

Are you adding new people who fit your ICP every week, or working the same list you had six months ago?

The seminar named this capability and the recording does not contain anyone teaching how to score it. The question above and both anchors below are Ian's.

1 looks like

Open the list or group you own — not a following on somebody else’s platform — and compare its size to six months ago. If the number is roughly the same, or you cannot find a number at all, this is a 1.

5 looks like

New ICP contacts land on a list you own every week, you can name the one mechanism putting them there, and you can state last week’s number without going to look for it.

Leading the audience

Ian's scoring criteria

Between offers, does that audience get a point of view from you, or do they only hear from you when you want something?

The seminar named this capability and the recording does not contain anyone teaching how to score it. The question above and both anchors below are Ian's.

1 looks like

Scroll back through your last three sends or posts to that audience. If all three carry an ask — a launch, a booking link, a deadline — this is a 1.

5 looks like

At least three of your last four sends to that audience carried no ask at all, each took a position somebody could disagree with, and the next one is already scheduled.

Generating demand

Seminar scoring criteria

How often does a post or a send name your offer and ask for a next step?

1 looks like

Scroll back 30 days on your main channel and count the posts that name your offer and ask for a next step. Zero, or one that went out during a launch and nothing since, is a 1.

5 looks like

Over the last 30 days a post or send named your offer and asked for a next step at least weekly, it went out on a schedule rather than when you felt like it, and the next one is already scheduled.

Convert

0 / 3 answered

Turns that demand into money.

Offer model

Seminar scoring criteria

Does every offer you sell solve a different problem, with each one creating the problem the next offer up solves?

1 looks like

Two of your offers solve the same problem at different prices, or there is one offer and no step in front of it. A new buyer could not tell you which door to use first.

5 looks like

Every offer solves a different problem, solving each one creates the problem the offer above it solves, and a new buyer reading your price list could tell you which door comes first.

Conversion mechanisms

Seminar scoring criteria

Do you have a mechanism that regularly brings your dream client into working with you, or does every client arrive a different way?

1 looks like

Name how your last five clients first got into a conversation with you. Five different answers, or answers you have to go look up, means this is a 1.

5 looks like

One named mechanism — a paid workshop, a paid trial, a VSL funnel — brought in most of your last five clients, and it ran again in the last 30 days without you inventing it from scratch.

Sales system and AI follow-up

Seminar scoring criteria

Is the route from first contact to a booked call or an offer one-sheeter written down and running without you?

1 looks like

There is no written route. Follow-up happens when you remember, and you cannot name everyone who is mid-conversation with you right now without opening your inbox to check.

5 looks like

The route from first contact to booked call is written down well enough that someone other than you could run it, and automated follow-up touches every new lead without you triggering it.

Compound

Keeps delivery from crushing you as the first two start working.

Productized client success

Seminar scoring criteria

Does every new client get the same roadmap and the same onboarding, or a custom version of you?

1 looks like

Your last three clients got three different first weeks, you were personally in each of them, and there is no document a client could open to see what happens next. Fewer than three clients: score this on the one you have — you built their first week from scratch and there is no document — same 1.

5 looks like

Every client starts on the same written roadmap and the same onboarding, a client can see what happens next without asking you, and your most recent client’s first week took less of your time than the one before it. Fewer than three clients: score this on the one you have — a written roadmap and onboarding exist before they needed them — same 5.

AI employees

Seminar scoring criteria

Do you have named AI seats with sub-agents doing real work that would otherwise land on your desk?

1 looks like

You use AI by opening a chat window and typing into it. Nothing runs unless you start it, and no recurring task has permanently left your desk.

5 looks like

At least one named seat — chief of staff, marketing, sales, operations, fulfillment — has sub-agents producing work you ship after a review rather than a rewrite, and you can name the task it took off you.

AI command center

Seminar scoring criteria

Is there one place you open to see ops, marketing, sales and data, or do you check four and reconcile them yourself?

1 looks like

Answering "how did last week go" means opening four or more places and pasting the numbers into a spreadsheet by hand. Count the places. Four or more is a 1.

5 looks like

One screen shows ops, marketing, sales and data together, it updates without you pasting anything into it, and you actually opened it this week.
